GPT, Claude, Gemini: every model has strengths. Why organizations should not rely on a single provider and how a multi-model strategy works.

One model for everything. And everyone

Most organizations begin their AI journey with a single provider. ChatGPT is often the first point of contact. That is understandable: it is well-known, quickly available, and works for many use cases. So it becomes the standard. IT sets it up, teams use it, and after a few months the entire organization is committed to one model.

The problem is not that the model is bad. The problem is that it gets used for everything. For texts, analyses, code, translations, summaries. And it works: until it does not.

Why one model is not enough

Language models are not universal tools. They have profiles. Some are strong in longer analytical texts, others excel at code generation, others are particularly good at handling documents or in multilingual contexts. These differences are not marginal. They matter in everyday work.

A model that writes excellent marketing copy does not automatically deliver good results in contract analysis. A model that summarizes precisely is not necessarily the best for creative tasks. And a model that leads today may be surpassed by a competitor in six months.

Organizations that use only one model forgo these differences. Worse: they do not notice them because there is no comparison.

The speed of development in the model market amplifies this problem. New versions appear at ever-shorter intervals. What was the most capable model yesterday gets outperformed today by a competitor: sometimes in areas particularly relevant to the organization. Those who use only one model do not notice this evolution. Those who use several can switch deliberately.

Dependency grows quietly

Vendor lock-in rarely happens deliberately. It develops gradually. First, workflows are tailored to one model. Then prompts are optimized that only work with that model. Then integrations are built that are tied to a specific API. And eventually, switching to another provider is so costly that it practically stops being an option.

This has consequences. When the provider raises prices, there is little room to negotiate. When terms of use change: regarding the processing of company data, for instance: there is no quick alternative. When a model underperforms for certain tasks, there is no fallback plan.

The situation becomes especially delicate with data protection. A model hosted in the EU today might relocate its servers tomorrow. A provider that currently promises not to use customer data for training might change this policy. Organizations without an alternative face a difficult choice: continue and accept the risk. Or rebuild everything.

What a multi-model strategy means

A multi-model strategy does not mean every department uses every model. It means the organization has a choice. That it can deploy the right model for different tasks without having to rebuild the entire infrastructure.

This requires three things.

A platform that supports multiple models. When every model is accessed through its own interface, chaos follows. Different logins, different data flows, different security standards. A shared interface through which teams access various models creates order without restricting variety.

Clear criteria for model selection. Not every employee needs to know which model is best for what. But the organization needs an understanding of when which model makes sense. This can be solved through pre-configured assistants that use the appropriate model in the background without users having to worry about it.

Governance that extends beyond individual models. Data protection, access control, and usage policies must apply regardless of the model. It should make no difference whether a team uses GPT, Claude, or Gemini. The rules are the same.

The organizational dimension

The question of the right model is not really a technical question. It is an organizational one. Because once multiple models are in play, you need structure: Who decides which model is used for which use case? Who evaluates new models? Who ensures that switching from one model to another does not put data at risk?

In organizations that fail to address this, what happens is predictable: every department chooses on its own. Marketing uses one model, Legal uses another, and IT knows about neither. The result is exactly the problems a multi-model strategy is supposed to prevent: only this time without a plan.

Sensible multi-model governance does not have to be complex. It is often enough for a central function to evaluate and approve models, and to document which models are recommended for which purposes. New models are reviewed before they are built into workflows. And when a model is discontinued or changed, there is a defined process for the transition.

What changes when organizations have a choice

Organizations that deliberately use multiple models report an effect that is surprising at first glance: the quality of results improves even though no single model has gotten better. The reason is simple. When teams have the ability to choose the right tool for a task, they use AI more deliberately. Fewer attempts, less frustration, better outcomes.

At the same time, dependency decreases. When a provider changes prices, restricts services, or weakens data protection terms, it is not an emergency. It is an occasion to adjust the portfolio.

There is another effect that is rarely discussed: competition among providers benefits the organization. Those who use multiple models negotiate from a stronger position. They can shift consumption, compare offers, and measure providers by their results. This is not possible with a single provider: there, the only options are acceptance or cancellation.

Costs in a multi-model context

A common argument against multi-model is the complexity of cost planning. Multiple providers, multiple contracts, multiple billing models. This sounds like more effort. In practice, however, the opposite often proves true: because the organization can consciously manage consumption, total costs decrease.

A simple example: if a creative task can be solved equally well with a more affordable model as with the most expensive one, that saves considerable sums across a hundred queries per day. But this kind of steering is only possible when the platform allows models to be assigned to specific assistants and workflows. And when a central dashboard shows where consumption occurs.

Flexibility as an infrastructure decision

Multi-model is not a novelty for tech enthusiasts. It is an infrastructure decision. Just as organizations do not rely on a single cloud provider or a single programming language, they should also aim for flexibility with AI.

This works best through a platform that provides multiple models via a unified interface: with consistent governance, centralized cost tracking, and the ability to swap models without having to rebuild workflows.

What happens when a model goes down

There is a scenario that most organizations have not thought through: What happens when the sole AI provider has an outage? Or announces a price increase that blows the budget? Or changes its terms of service so that sensitive data can no longer be processed?

Organizations with only one model face a full stop in that moment. There is no fallback plan, no tested alternative, no proven switching process. In the best case, they improvise. In the worst case, entire departments stand still.

Multi-model strategies offer a resilience that feels invisible in calm times. And invaluable in a crisis. When one model goes down, traffic shifts to another. With effort, yes, but without the total failure that a single-model strategy risks.

Model selection as a dynamic process

The AI landscape changes faster than most other technology fields. Models are updated monthly, new providers enter the market, existing ones disappear or get acquired. What is the optimal choice today may no longer be the best in six months.

Organizations that understand multi-model as a dynamic process: not a one-time configuration: adapt to this speed. They evaluate regularly, test new models in controlled environments, and shift workloads when a better or more affordable model becomes available.

This does not require a large department. It requires a platform that makes switching technically simple, and a governance structure that secures switching organizationally. Both together turn multi-model from extra effort into an advantage.

The role of open-source models

One aspect that often gets overlooked in the multi-model discussion is the growing importance of open-source models. Alongside commercial providers, there is an increasing number of capable models that are freely available and can be operated on proprietary infrastructure.

For organizations with strict data protection requirements, this can be a crucial building block: an open-source model running on internal servers sends no data to third parties. At the same time, operating proprietary models brings new challenges: compute capacity, maintenance, updates.

The smartest strategy combines both: commercial models for tasks where performance and speed are priorities, and open-source models for scenarios involving particularly sensitive data. A platform that supports both worlds gives organizations maximum flexibility without having to choose between convenience and control.
